References that held up under scrutiny. A 100% remote position, like millions of tech jobs today. The company laptop was shipped to an address in Washington State.

Except Kyle doesn't exist.

When the FBI showed up at the address, they found the laptop. But behind the screen was an American intermediary. The actual "employee" was working from China. A North Korean IT operative, connected via VPN and remote desktop, working through the night to match US business hours. His LinkedIn photo? An AI-generated image based on stock photos. Realistic enough to pass four video interviews. Altered enough to evade reverse image searches.

And Kyle was just one of hundreds.

An industrialized operation, not an isolated case

Against a hostile state that has industrialized fraud using AI and years of optimization, these defenses are laughable. And this isn't just about North Korea. Any organized group — state-backed or criminal — can replicate this playbook with today's available tools.

On the ground, I observe that most companies haven't even formalized an identity verification policy for their remote hires. This is a massive blind spot.

Concrete measures to implement now

The response cannot be purely technical. It must be organizational and cultural.

Enhanced identity verification: Live video authentication with ID document verification, not just a Zoom interview. Specialized services exist (Veriff, Jumio, Onfido) and cost a fraction of what a security breach costs.

Degree and reference verification: Systematize direct verification with issuing institutions. Foreign degrees are not unverifiable — they just require more effort.

Zero Trust from day one: No new employee should have full access to the internal network on their first day. The principle of least privilege isn't new, but it's rarely applied to onboarding.

Behavioral monitoring: Detect abnormal behaviors in the first weeks: connections from unusual time zones, installation of unauthorized software, access to out-of-scope resources.

Red flags to systematize: Requests to ship equipment to an address different from the declared one, systematic refusal to turn on the camera during video calls, login times inconsistent with the declared time zone.

A wake-up call for every organization

The KnowBe4 affair is not a geopolitical curiosity. It is a wake-up call for every organization that hires remotely — which in 2026 means virtually all of them.
